The Challenge
Where the business was.
Northwind had raised a $9M Series A on the strength of a horizontal analytics platform but, eighteen months in, was drifting. NPS was 19, gross retention was 78%, and the team had shipped 41 features in a year without moving any of them. Sales cycles ran 7-9 months, the ICP definition included 'any company with data,' and the founders were debating whether to pivot or push harder on the existing wedge.
The Solution
What VENTROUX did.
We ran a three-week customer truth-telling sprint: 38 interviews with active users, churned customers, and stalled pipeline. The data showed a sharp pattern — financial-services compliance teams used Northwind 4x more deeply than any other segment and were the only segment with positive net revenue retention. We rebuilt the strategy around that wedge: repositioned the product as a compliance analytics platform, killed three product surfaces, redirected R&D to the four features compliance teams begged for, rebuilt sales motion around six target accounts per AE, and rewrote pricing around regulated-data volume.
